The Rise, Fall, and Rebirth of Google’s AI: A 6‑Phase Journey

Phase 1: The Origins (2003–2010) – Google Research and the Moonshot Factory
Google’s earliest forays into AI were grounded in classic computer science research and ambitious “moonshot” projects. In the early 2000s, Google Research was formed as an academic-style lab focused on improving core technologies like algorithms, data processing, and distributed computing. This led to breakthroughs such as MapReduce – a framework for processing massive data sets across clusters – which enabled Google’s web indexing to scale tremendously . At this stage, Google wasn’t yet aiming for human-like intelligence; the priority was making search faster and more efficient through solid engineering and big-data processing.
Around 2010, Google created Google X, the secretive “Moonshot Factory” dedicated to sci-fi ideas too risky for the main business. The mantra at X was to tackle problems in the physical world – “atoms, not just bits.” Projects like self-driving cars (later Waymo), delivery drones (Project Wing), internet balloons (Project Loon), and even proposals like space elevators all incubated at Google X . X’s mission was to invent and launch radical technologies that could someday make the world a “radically better place” . In this era, AI as we think of it today wasn’t a primary focus at Google. The company’s research arm concentrated on data-driven algorithms and infrastructure, while Google X chased hardware moonshots. This groundwork laid a strong technical foundation but did not yet involve building human-like AI or neural networks – those would come next.
Phase 2: The “Brain” Experiment (2011–2012) – Birth of Google Brain
The seed of Google Brain was planted in 2011 with a chance encounter in a Google micro-kitchen. Stanford professor Andrew Ng – who had been dabbling in deep learning – bumped into Jeff Dean, Google’s legendary engineer . Neural networks were viewed by many at the time as an outdated dead-end in AI research, but Ng had a “heretical” idea: what if we use Google’s vast computing power to simulate a human brain? Dean was intrigued. Together with researcher Greg Corrado, they started a 20%-time project codenamed “Project Marvin” (a cheeky reference to the depressed android “Marvin” from Hitchhiker’s Guide to the Galaxy). Ng initially ran it under Google X’s umbrella – since many Google engineers were skeptical of neural nets – but he soon renamed it “Google Brain” to avoid the gloomy connotation.
The Google Brain team’s first major result made headlines as the “Cat” moment. In 2012 they built a massive neural network with 16,000 CPU cores and exposed it to 10 million random YouTube video thumbnails . Without any labels or guidance, the system taught itself to recognize cats – purely from patterns in the data . This was a breakthrough in unsupervised learning. As Jeff Dean described, “We never told it what a cat was… It basically invented the concept of a cat.” .
The experiment also achieved surprisingly high accuracy on detecting human faces and bodies . Google’s leadership immediately saw practical value: the same neural network approach was soon applied to improve Android’s voice recognition. The Brain project was deemed “too valuable for X” and graduated out of the moonshot lab. By late 2012, Google Brain became an official team at Google HQ, bringing cutting-edge deep learning research into the company’s core products.
Phase 3: The “Two Towers” and an Internal Cold War (2013–2020)
By the mid-2010s, Google’s AI efforts split into two powerhouse teams – Google Brain in Mountain View and DeepMind in London – each with different missions. This period saw spectacular advances, but also rivalry and “clutter” as the two teams fought for influence and resources.
Google Brain (the California home team) was charged with putting AI into Google’s products. They delivered major innovations that reshaped the field: In 2015 Google Brain open-sourced TensorFlow, a new deep learning library that became an industry standard .
In 2017, Brain researchers invented the Transformer architecture (with the landmark paper “Attention Is All You Need”), which allowed AI models to handle language with unprecedented parallelism . This invention revolutionized NLP and inadvertently handed the blueprint for systems like OpenAI’s GPT series .
Soon after, Google Brain applied Transformers to search, debuting BERT in 2018 – a model that dramatically improved Google Search’s understanding of natural language queries . By late 2019, BERT was helping Google Search better grasp 1 in 10 English queries, making search results far more relevant for complex, conversational questions .
In short, the Brain team’s research was directly fueling Google’s products – from Gmail’s smart replies to photo recognition in Google Photos – as well as advancing the state of AI research openly.
Meanwhile, on the other side of the world, Google had acquired DeepMind in early 2014 for a reported $500+ million – largely to prevent it from going to Facebook . DeepMind was an elite research lab cofounded by Demis Hassabis, with the singular mission to “solve AI” (specifically, to achieve artificial general intelligence).
DeepMind’s culture was proudly research-oriented and fiercely independent. They insisted on not being a mere feature team for Google products, instead focusing on fundamental AI breakthroughs. DeepMind validated their approach with a series of stunning achievements.
In 2016, their program AlphaGo defeated Go grandmaster Lee Sedol – a feat widely likened to AI’s “Sputnik moment” that astonished the world . Go had been considered far too complex for machines to master via brute force; DeepMind’s victory showed that neural networks plus reinforcement learning could exhibit something like intuition, even in the realm of this ancient board game . Millions watched the games, and even China’s government took notice, declaring it a wake-up call for their own AI ambitions .
After AlphaGo, DeepMind produced other breakthroughs like AlphaZero (mastering chess and Shogi with no human input) and AlphaFold (solving protein folding, a 50-year biology challenge). Crucially, however, DeepMind kept its focus on long-term research and AGI aspirations, largely shunning near-term product integration. They even had terms in the acquisition that mandated an ethics board and avoided military uses.
By 2017–2020, an internal cold war was brewing. Google Brain and DeepMind were nominally under the same corporate umbrella (Alphabet), but operated more like rival sibling armies. DeepMind, feeling it had “sold the business to people it didn’t trust” , grew wary that Google might exploit or even weaponize its AGI research. Tensions came to a head with a covert plan called “Project Watermelon”.
From around 2017 onward, DeepMind’s leadership quietly explored ways to gain legal independence from Google . Demis Hassabis and team even discussed restructuring DeepMind as a non-profit or independent entity – arguing that a technology as powerful as future AGI shouldn’t be controlled by any single for-profit tech giant . Google’s top brass flatly refused, especially given the huge financial investment they were making to fund DeepMind’s research (which ran at a loss of hundreds of millions per year) .
By 2021, Google leadership “crushed” the independence bid – negotiations ended with DeepMind remaining firmly within Alphabet . Though DeepMind kept operational autonomy, the episode left lingering mistrust.
During this time, Google’s other research units also evolved: Google X pivoted entirely to hardware and robotics (leaving software AI to Brain/DeepMind), and Google Research (outside of Brain) focused on non-AI science like quantum computing, health, and other fundamental CS problems . In effect, Brain and DeepMind became the dual centers of AI at Google, advancing rapidly but often duplicating efforts and siloed from each other
Phase 4: The Hidden Race (2021–2022) – Duel of the LLMs
By 2021, Google had amassed world-class AI technology – perhaps too much technology. The company found itself hesitant to deploy its most powerful AI models broadly, fearing reputational risks, misuse, and the “innovator’s dilemma” of upending its own search business. This caution gave startups an opening. Internally, Google’s two AI teams also ended up competing rather than collaborating on next-generation language AI, leading to a split effort in large language models (LLMs).
On one side, Google Brain developed LaMDA (Language Model for Dialog Applications), first announced in 2021. LaMDA was a 137-billion-parameter model fine-tuned specifically for open-ended dialog – essentially, a “super-chatbot” designed to converse fluidly on any topic. It could produce uncannily humanlike responses, which impressed Google’s researchers so much that some began to wonder if it was too human-like. In fact, LaMDA became infamous in 2022 when a Google engineer, Blake Lemoine, went public with claims that the chatbot had become sentient. (Google disagreed and later fired Lemoine, stating his claims were “wholly unfounded” .) The incident highlighted how convincing LaMDA’s dialog capabilities were – it could “sound” self-aware – yet also underscored Google’s trepidation about unleashing such a model. LaMDA remained confined to limited testing.
Simultaneously, DeepMind worked on its own LLMs. In late 2021 they unveiled Gopher, a 280B-parameter language model, and in 2022 came Chinchilla, a smaller model (~70B) that delivered outsize performance by training on vastly more data. DeepMind’s research showed that, contrary to the “bigger is better” mantra, a balanced approach of model size and training data was far more efficient. With the same compute budget, Chinchilla outperformed Gopher by using 4× more training tokens instead of just more parameters . This finding (often called the “Chinchilla scaling law”) proved that smart scaling could beat brute-force scaling. In effect, DeepMind demonstrated you didn’t need a half-trillion-parameter model to get great results – a shot across the bow to the “scale is king” mindset.
Google Brain, however, did believe in scale. In early 2022 they introduced PaLM (Pathways Language Model), a gigantic 540 billion-parameter Transformer – one of the largest dense LLMs ever built . PaLM was designed to showcase reasoning and knowledge capabilities emerging at extreme scale. Indeed, PaLM achieved state-of-the-art results on many tasks and was particularly strong at things like logical reasoning, coding, and mathematics . Google touted PaLM’s ability to perform complex reasoning “chain-of-thought” style and its training on a multilingual, mixed text-and-code dataset.
In short, Brain’s PaLM project served as internal proof that “Scale is King” – at least in raw performance – while DeepMind’s Chinchilla served as proof that “Efficiency is Queen”. Unfortunately, these two insights were not immediately united; Brain and DeepMind were essentially racing separately to build the best LLM, instead of collaborating.
By the end of 2022, Google possessed multiple advanced LLMs (LaMDA, PaLM, Chinchilla, etc.) but no public product based on them. Caution and internal rivalry had kept these models mostly under wraps, even as outside players forged ahead. That set the stage for the crisis to come.
Phase 5: The Crisis (Late 2022 – Early 2023) – Code Red and Bard’s Blunder
Everything changed in late 2022 with a disruptive strike from OpenAI. ChatGPT, launched to the public in November 2022, proved to be an AI sensation – reaching millions of users and dominating headlines with its ability to hold conversations, write code, and answer questions.
For Google, this was an existential wakeup call. If a rival’s AI could become the new interface for information, Google’s core search business was at risk. In December 2022, CEO Sundar Pichai reportedly declared a “Code Red” at Google . He convened emergency meetings and directed research and product teams across the company to urgently pivot toward AI products, fearing Google was “losing the war” by sitting on its AI advances . Teams in Google Research, Trust & Safety, and other divisions were reassigned to AI prototype efforts . Even Google’s founders Larry Page and Sergey Brin were said to step in to advise on AI strategy . In short, Google hit the panic button as ChatGPT’s popularity signaled a potential upheaval in how people search for information.
The most immediate result of Code Red was an effort to launch Google’s own chatbot as quickly as possible. This became “Bard”, announced in February 2023 as Google’s answer to ChatGPT. Bard was rushed out to show that Google was not lagging. It was powered by a lightweight version of LaMDA (since PaLM was still too heavy to serve to millions of users). Unfortunately, the launch backfired spectacularly. In one of its first demo videos, Bard was asked a factual question about the James Webb Space Telescope – and it confidently gave a wrong answer (claiming JWST took the first ever picture of an exoplanet, which it had not) . The mistake was simple but embarrassing, underscoring the model’s tendency to “hallucinate” facts. When media and investors saw that, it fuelled worries that Google was releasing half-baked technology. Alphabet’s stock plunged 7–8% in a day, erasing $100 billion in market value . Google’s hastily arranged press event for Bard also underwhelmed, especially as Microsoft simultaneously unveiled a version of Bing integrated with ChatGPT. Bard’s debut was dubbed a “disaster”, and internally it was clear that LaMDA’s chat-centric training made it too prone to flubs – it was never optimized for factual accuracy. Google had learned a hard lesson: deploying AI quickly, without robust grounding, could hurt the brand’s reputation for reliable information.
Google’s next move was to swap out Bard’s “engine”. In May 2023, at the Google I/O conference, the company announced an upgraded Bard now powered by PaLM 2 – a new, improved version of Google’s large language model . PaLM 2 brought major enhancements in logic, math and coding, areas where the original Bard had struggled .
In fact, one of PaLM 2’s specializations was a better understanding of coding languages, and sure enough, after the update, users noticed Bard getting much better at programming help and complex reasoning. Essentially, Google performed a “heart transplant” on Bard: out with the chat-optimized LaMDA brain, in with the larger, more well-rounded PaLM 2 brain. This “engine swap” dramatically improved Bard’s capabilities and gave Google’s chatbot a fighting chance against OpenAI’s GPT-4 (released around the same time). Still, the whole episode revealed Google’s disarray – the two internal AI teams hadn’t been aligned, and Google was months behind in deploying tech it already had on the shelf.
Phase 6: The Unification (April 2023 – Present) – Google DeepMind and the Gemini Era
The post-mortem of the Bard fiasco made one thing very clear to Google’s leadership: the siloed, dual-team structure was holding them back. In April 2023, Sundar Pichai made a bold decision to merge Google Brain and DeepMind into a single unit called Google DeepMind . This move finally “forced the marriage” that many saw as inevitable. The logic was straightforward: Brain had pioneering neural network architectures (like Transformers) and a culture of integration with Google products, while DeepMind had unmatched talent in reinforcement learning, efficiency, and a track record of truly novel breakthroughs (plus a trove of curated training data and simulations). By combining them – and backing them with Google’s immense computational resources – Pichai hoped to “significantly accelerate our progress in AI” and build “more capable systems more safely and responsibly”.
Under the new structure, Demis Hassabis became CEO of Google DeepMind, overseeing all advanced AI development (now with Jeff Dean as Google’s Chief Scientist working alongside him) . The legacy Google Research division was refocused on “core” science and computing (e.g. algorithms, quantum, ethics, health) and would report outside of DeepMind’s purview . In other words, Google DeepMind became the singular product-focused AI engine for the company, while Google Research returned to more exploratory or long-term projects. The old Google X continues to operate separately on hardware prototypes (e.g. robotics, climate tech), leaving software AI fully to the Google DeepMind unit. This reorganization ended the Brain vs. DeepMind rivalry by literally uniting the teams – a full decade after the split began.
The first fruit of this merger was unveiled at the end of 2023. Google DeepMind announced Gemini, a next generation AI model that the company billed as its most powerful and versatile AI system yet. In December 2023, Gemini 1.0 was introduced as a family of multimodal models (with tiers like “Gemini Pro” and an even larger “Gemini Ultra”) . Gemini is often described as the “child” of the Brain–DeepMind union. It combines Brain’s architecture innovations (it’s built on Transformer-based networks similar to PaLM) with DeepMind’s training expertise (native multimodal training, reinforcement learning, etc.), plus all the scale of Google’s custom supercomputers. The result is a model that natively handles text, images, and other modalities together, and demonstrates “superhuman” performance on many benchmarks . In testing, Gemini Ultra outperformed even GPT-4 on dozens of academic NLP and reasoning tasks, and was the first model to exceed 90% on the massive MMLU knowledge test – even edging out human expert scores . Crucially, Gemini’s design focuses on multimodal reasoning, meaning it can analyze an image or audio and combine that with textual understanding in one seamless process . This is a step beyond what previous GPT models offered at the time.
Alongside the model, Google undertook a major rebranding to mark this new chapter. In early 2024, Google announced it was retiring the “Bard” name and renaming its flagship AI assistant simply as “Gemini” . The change was part of “embracing Gemini as our AI brand” across all consumer products . Practically, the chatbot at bard.google.com became Gemini, and Google’s suite of generative AI features in Docs, Gmail, etc., are labeled as “powered by Gemini” (for example, Duet AI in Google Workspace was renamed “Gemini for Workspace” ). This cleanup signaled a fresh start – distancing Google’s AI offerings from the Bard launch hiccups. It also reflects a philosophy shift: “the model is the product”, as one Google VP put it . By branding the product with the model name, Google implies a tighter integration of its best model (Gemini Ultra) directly into user-facing applications.
In practical terms, Google began rolling out Gemini through new user experiences. They launched a standalone Gemini mobile app (replacing the old Google Assistant on Android) and integrated Gemini into the Google app on iOS . Paying subscribers to Google One can even access Gemini Ultra, the most powerful version, via the app (similar to how OpenAI offers GPT-4 via subscription) . With Gemini at the helm, Google’s AI assistant can now handle complex queries, generate images or videos (Google DeepMind’s text-to-image model Imagen and text-to-video Veo are part of the toolkit), and perform advanced coding assistance. In essence, Gemini is Google’s all-in-one AI engine going forward – the “car engine” under the hood of many Google products, from Search to Cloud.
Epilogue: A Unified Front in the AI Wars
After a tumultuous journey, Google has arrived in 2025 with a unified AI division and a flagship model that once again puts it at the cutting edge. The road was anything but smooth: academic curiosities led to cat-recognizing networks; skunkworks projects became core infrastructure; two superstar teams raced separately for years, only to realize they’re stronger together. Google’s cautious approach meant it temporarily fell behind a smaller rival in public perception, but the company’s vast R&D eventually delivered a leap forward in Gemini. As of today, Google DeepMind is driving a slate of advanced AI systems (from Gemini to creative generative models like Veo 3 for video ), while Google Research continues pursuing longer-term scientific challenges , and X Lab tackles the next hardware moonshots. The saga underscores how Google’s relationship with AI has evolved—from making search better, to moonshot experiments, to internal rivalry, and now to a consolidated push for safe and powerful AI integrated into every Google service.
Google’s AI journey is a case study in the challenges of innovation at scale. In the span of two decades, the company went from speeding up web search with clever code, to teaching networks to see cats, to fundamentally rethinking its entire organization around AI. As the dust settles, Google hopes that uniting Brain and DeepMind has created an “AI dream team” that can out-innovate the competition. The coming years will test whether this unified Google DeepMind can indeed fulfill the promise of breakthroughs like Gemini – and whether Google can maintain its leadership in the AI era by responsibly deploying the very intelligence it has worked so hard to create.
